Process charts Standard Ex. Flow vs Trygg-Hansa specific 13
Ex. Flow project @ Trygg. Hansa from Trygg-Hansa perspective (initial) New system needed • • Simpler Flexible Multi exchange rate support Reduce number of integrations Support Existing OCR Support Ax 2012 Support EDI invoicing Automated support for translating organization changes to delegated authority All components from one main party; AX partner 14
Ex. Flow Project @ Trygg-Hansa from Sign. Up perspective (initial) Fairly Standard project. • Replace Basware as Trygg-Hansa replaces ERP with AX 2012 Partner Driven • Implementing partner to take lead, Sign. Up to support Only Cost Invoices • Simplifies significantly since PO: s can complicate Simple approval scheme (Cost Center Owner) • All rules in a separate system that could be integrated with 15
Problems encountered from Sign. Up perpsective Base requirements for Exflow not setup in AX • Standard AP flow not working Integration with approval rules source not done early enough • Most testing running on static test data instead of actual production like updated data Sever technical issues with AX installation and migrations • Complicated by massive amounts of other integrations Several changes of key business staff throughout the project Multiple missed Go-lives of main AX project 16
Problems encountered from Trygg-Hansa perpsective Changing OCR from TIFF to PDF output took longer then expected Changing what fields should be interpreted, when both receiving system and output files changes at the same time Integration with approval rules source more difficult then expected, problems in designed change logic Sever technical issues with AX installation and migrations • Complicated by massive amounts of other integrations • Realtime Webservices creates the need to maintain AX according to certain best-practices, difficulty in getting this implemented consistently Running everything through Ax partner instead of directly with Sign. Up created unnecessary delays and confusion Multiple missed Go-lives of main AX project 17
Known Risks and actual result Project of this size there’s usually gaps • Only 4 Gaps found • 2 of which now are part of Ex. Flow standard 1 year timeline of project • Actual was about 2 year • Ex. Flow had 3 major version releases during this time that needed to be handled Partner driven projects (at that time) required a high degree of follow up from Sign. Up • All parts of the Ex. Flow project was handled by Sign. Up Readsoft (OCR) handled by other vendor • A lot of extra effort in project management and follow up was needed Changing requirements in the late stages (weeks prior to go-live) • Original requirements 18
Post Go-live period Technical issues in underlying AX/Readsoft • • Problem importing invoices Latest version of Readsoft file formats not moved from test to prod Problem with Batch servers Incorrectly setup load balancing (not properly tested) Insufficient training of AP team • 3 weeks on-site ”hand-holding” support • Several months of ”how do I do that” questions Errors in assigned approvers • Integration with approval rules source system extremely unstable Bugs in Ex. Flow modifications • The Trygg-Hansa mods where not fully tested for all possible scenarios, only the once discussed during designed, this was insufficient 19
Stabilization phase Significant reduction in support request • Additional training • New processes starting to become the norm • Stabilized AX and integrations Requests for improvements/changes • After approx. 4 -8 months the users started to identify areas for improvement High level of understanding of the difference between function and process 20
Lessons Learned Change management • Internal in AP team • Business users • IT You can never test enough or use to many testers Leverage Sign. UP expertise directly Ex. Flow works! 21
An ERP is never done, 1 year after go-live KPI • Exflow only saves the raw data, KPI is done by the customers • Still in progress PO and a procurement process • A needed step for full streamlining of the invoice handling process Contracts/Agreements • A needed step for full streamlining of the invoice handling process Moving from manual to automated 22
