Managing Multi-Project Environment successfully Part 1: Introduce control into chaos Unified Management Process (UMP) is a key to success in the multi-project environment. UMP is a successful symbiosis of the control, project management and conflict resolution techniques, resources, technological innovation, risks, requirements, changes and environment. This paper discusses one aspect of the UMP, control management and its 10 keys to chaos free environment 2/12/2022 Unified Management Process 2

Key #1 – Interrelationship For each project in portfolio complete the following action steps: 1. Origination: Religiously go through origination and initiation procedure by filling up project proposal documentation. 2. Project selection and prioritization. The biggest challenge here is getting the right projects in and keeping the wrong ones out 3. Project classification is important for prioritization. Project classified by the business needs they address. Global or Mission Critical, Must have now, Nice to have now, Must have later, Nice to have later 2/12/2022 Unified Management Process 3

Key #1 – Interrelationship 4. Determine project risks considering time frame, deliverables, requirements, team capability and budget. 5. Consider a ripple effect on other projects. This effect needs to be scored negatively. 6. Select, select conditionally or reject project based on it’s score 2/12/2022 Unified Management Process 4

Key #2 – Constrains There can never be said enough about value added concepts of constrains and Critical Chain and critical path. 2/12/2022 Unified Management Process 5

Key #3 – Prioritization Constant reevaluation, reprioritization and classification of project within portfolio by their business needs, risk factors, resource capability and requirements, outside constrains and other factors will provide a clear picture at any point in time. 2/12/2022 Unified Management Process 6

Key #4 – Circle of Support Knowledge and assignment of the resource pool: skills, schedules, commitment, support and budgets wise Ú Aggregate Resource Planning Ú Considering outsourcing Ú Considering facilities, supplies and equipment Ú Scheduling - network/dependency and critical path analysis 2/12/2022 Unified Management Process 7

Key #6 – Individuality Differentiated view of independent multiple projects and their own needs. A complex system that works is invariably found to have evolved from a simple system that worked. . . A complex system designed from scratch never works and cannot be patched up to make it work. You have to start over, beginning with a working simple system. - J. Gall • clear objectives • clear plans with milestones • a good team • risk management • quality controls • progress monitoring 2/12/2022 Unified Management Process 11

Key #7 – Expectations There is nothing worse then broken expectations. Managing relationships and expectations of all parties involved • Sponsors • Clients • Users • Development team • Infrastructure team • Testing team • Outsourcing team 2/12/2022 Unified Management Process 12

Key #8 – Ripple Effect Unmanaged decision-making processes within the individual project that effects outside constraints may create a ripple effect that will stress out the whole organization. 2/12/2022 Unified Management Process 13

Key #9 – Whirlpool planning • Project execution and control • Multi-project reporting • Multi-project budget control • Using project management software for multi-project planning and control • Balancing formality and flexibility 2/12/2022 Unified Management Process 14

Key #10 – Leadership At a high level nothing is so beneficial as really good leadership and talented help. Organization doesn't really accomplish anything. Plans don't accomplish anything, either. Theories of management don't much matter. Endeavors succeed or fail because of the people involved. Only by attracting the best people will you accomplish great deeds. - Colin Powell 2/12/2022 Unified Management Process 15

Conclusions Balance of all 10 Keys is required to get chaos under control and keep it under control 2/12/2022 Unified Management Process 16
